My Varia (older model) suddenly decided to stop charging past around 15%. Anybody have ideas on how to fix it? Run it all the way down? A reset? Firmware update? Or is the thing toast?

Battery replacement is generally the only option when these hit EOL, and while you can source a replacement battery pretty easily, any components that might get damaged in the replacement process are difficult to find. This makes repair commercially unfeasible, and a crapshoot crossed with a PITA for a consumer.
Most folks - unfortunately - just wind up having to throw them away and replace.
I would reach out to Garmin; they’ve given some pretty significant discounts in the past for EOL equipment, particularly if you buy a lot of Garmin stuff.
Worst case is they say “no’“ and you’re back in the same boat of having to buy a new one.
