What can you do right now?
In my opinion Swim Smooth is one of the best companies out there. Nothing is for free these days but if you sign up for their Guru program it will get you sorted out. 3 months would be plenty assuming you already have a basic swimming ability, say to limp through 1km straight up. If you literally can’t even do more than a few lengths then they have a beginner program on there called “your first mile” or something like that. If you were starting at that level I would say give yourself an extra 2 months. They also used to sell some half and full iron swim plans on waterproof paper and those plans were rock solid as well if you don’t want to subscribe to the online program. Not certain if they are still for sale though.

which has lots of workouts and also some good plans.
In the past, I have also used a couple plans from https://www.triradar.com/training-plans/#halfiron
you can just use the swim parts if you have other plans for bike and run
it just depends on your goals as well as your current swim abilities. since you’ve already got fitness abilities from ultramarathons it seems like if you just pick a plan that’s getting you swimming at least a few times a week you should be fine.
Tower26 is pretty good as well.
